Counting deployed assistants or purchased models tells us little about an organization’s capacity to change. AI-native is not a badge acquired through procurement. It is a different agreement about how work gets done, who remains accountable and what systems are permitted to decide.
Redesign the workflow before adding an agent. Distinguish reversible, low-risk steps from consequential decisions. Make review boundaries explicit. Measure quality, latency, human effort, inference cost and recovery from failure rather than model output alone.
The durable advantage belongs to organizations that learn from deployment without hiding mistakes. They treat evaluation, context quality, governance and human judgment as part of the product. Automation is valuable only when the outcome is genuinely better.
